How Technical solution Provider Brought Pipeline Discipline, Approval Control and Pricing Confidentiality to Its Sales Process Using Zoho CRM.

Overview

Our client sells technical solutions through direct commercial deals and formal tenders. Deals pass through several teams, and pricing authority sits with multiple levels of management. On a Zoho CRM licence, nothing in the system enforced who could move a deal forward, when, or on whose approval. We designed and implemented a governance-first Zoho CRM that makes the right process the only process.

Executive Summary

The client operates in a space where one mispriced or unapproved proposal can hurt margins and credibility. Pricing authority is split across several levels of management, so approvals must reach the right person every time.

The business needed a CRM that did more than record deals. It needed one that governed them.

Problem Statement and Key Challenges

The client's earlier setup had these gaps:

    • Deals could move backward, skip stages or advance with key fields empty
    • No formal handoff gate between early-stage leads and the active pipeline
    • No separation between a quick viability check and a deeper qualification, so weak deals consumed the same effort as strong ones
    • Technical scoping lived outside the CRM, with no confirmation that it was reviewed before pricing began
    • No guarantee that discounts, special pricing or non-standard payment terms reached the right approver
    • Anyone with admin access could also see deal values and margins

As the business grew, relying on individual discipline was no longer sustainable.

Evaluation of the Problem

We began by mapping the complete deal journey, from first identification to won or lost. For each step we asked a simple question: does this need a hard system gate, or is it a process habit no CRM can enforce, such as an email sent outside the system?

Three conclusions shaped the solution:

    • Hard gates: stage transitions, qualification scores and approval status had to be enforced by the system itself
    • Native over custom: Zoho's Approval Process could handle the tier-based routing without custom development, provided the rules were configured correctly up front
    • Licence first: Blueprint, multi-level approvals, Deluge and Zoho Creator all required a move from a basic Zoho CRM licence to Zoho One

Proposed Solution

We chose a configuration-led approach: use Zoho's native governance features wherever possible and keep custom code minimal.

Core components

    • Zoho One upgrade with named users and role-based profiles
    • Zoho CRM Blueprint for stage control
    • Approval Process module for pricing authority
    • Zoho Creator for the client product questionnaire
    • Deluge scripting for follow-up automation
    • Zoho CRM reports and dashboards for visibility

Solution highlights

    • Lead handoff gate: A staged lead lifecycle with clear criteria for handoff, such as a budget signal, an identified decision maker and an understood requirement. New deals land in a triage view instead of entering the pipeline unchecked.
    • Blueprint pipeline: Every transition has mandatory entry and exit conditions. Backward moves and stage-skipping are blocked, and any override is logged with a reason and timestamp. No deal closes blank: a won deal needs its purchase order details and a lost deal needs a loss reason.
    • Staged qualification: A quick triage screen decides whether to pursue a deal, and a structured scoring step must be recorded before a proposal can be prepared.
    • Technical Module: A dedicated workspace for the technical team covering requirements, configuration notes and a bill of materials. Client questionnaire responses flow in automatically, and a technical lead must clear the review before the deal advances.
    • Multi-level pricing approvals: Each pricing request is routed automatically to the right approver based on deal tier, discount level, payment terms and deal type. Higher-risk cases, such as large discounts, non-standard payment terms and tender pricing, escalate to senior leadership. The proposal-sent stage stays locked until approval is confirmed.
    • Automated follow-up: After a proposal goes out, a series of dated follow-up tasks is created automatically, some with pre-drafted emails, ending in a mandatory status update with a logged reason if there is still no response.
    • Admin without financial access: The CRM Admin profile has full system control but no access to deal values, margins, pricing or discounts, and cannot be added to a deal.
    • Full audit trail: Every stage change, approval, rejection and comment is logged, backed by in-app and email notifications and SLA escalations.

Implementation

The build followed a structured plan:

    • A data model workshop with the client's team, with every custom field and role permission signed off before configuration began
    • Migration of existing records into proper user-assignment fields
    • Setup of role-based profiles for each team, including a dedicated CRM Admin role
    • Zoho Creator integration for the client-facing questionnaire

Practical considerations we addressed

    • Zoho CRM cannot stop someone from emailing a file outside the system, so the dispatch control governs the CRM route only. We mitigated this with team training and a monthly audit-log review in pipeline meetings.
    • The preferred messaging channel for escalations was still to be confirmed, so we treated it as a setup item rather than a blocker.

Results
